A Store That Traffic Couldn't Convert

Summit Commerce had solved the hardest part of eCommerce — building a loyal audience and generating meaningful traffic through paid acquisition and organic channels. But their Shopify store was turning that traffic away. Page loads on mobile were running 4.8 seconds, well past the threshold where the majority of mobile shoppers abandon. Their add-to-cart rate was sitting at 1.2% — a signal that visitors weren't being convinced by the product page experience, not that they weren't interested in the product. And a 74% checkout abandonment rate meant that even the customers who made it to checkout were leaving before paying.

Every ad dollar Summit spent was being absorbed by a store that couldn't capitalize on the attention it generated. The founder understood the math: the fastest path to profitability wasn't to double ad spend — it was to fix the store so it converted the traffic they already had at a profitable rate. That's exactly the brief they brought to us.

Our engagement was scoped as a full intervention: conversion audit first, then a custom Shopify 2.0 rebuild, with a CRO optimization sprint running in parallel post-launch. The goal was a store that looked as premium as the brand deserved, loaded fast enough to hold attention, and converted at a rate that made their paid acquisition economics work.

Audit Everything, Fix What Matters

We began with a two-week conversion audit: heatmap analysis across 14 key pages, session recording review of over 600 recorded customer sessions, full purchase funnel analysis, and a structured review of every product page against 22 conversion criteria. The audit surfaced 14 critical friction points and 8 trust failures — places where the store was actively undermining confidence rather than building it. Missing size guides, social proof buried below the fold, no urgency signals, no cross-sell architecture, and a checkout flow that asked for account creation before purchase were among the highest-severity findings.

With a clear evidence-based roadmap, we designed a custom Shopify 2.0 theme from scratch — not a template modified, but a purpose-built theme that reflected Summit's outdoor brand positioning while optimizing every interaction for conversion. Product pages were rebuilt around a new social proof architecture: review summaries in the hero zone, photo reviews integrated into the gallery, and real-time inventory signals to create appropriate urgency without deception. The sticky add-to-cart bar kept the primary action visible throughout long product descriptions, and the size guide was integrated directly into the size selector with zero clicks required to access it.

The checkout was streamlined from five screens to three, with guest checkout as the default path and account creation offered as an opt-in post-purchase. An upsell logic layer was built into the cart experience, surfacing complementary products based on the items in cart — a feature that contributed meaningfully to the 34% increase in average order value. Post-launch, we ran a structured A/B testing program across 6 hypotheses derived from the audit, with 4 of 6 tests producing statistically significant lifts that were incorporated into the store permanently.
